    ENGAGEMENT MODEL · FULL IMPLEMENTATION

Implementations that are still in use two years later.

    Traditional project delivery, Theia quality.

When a sprint isn't enough and your project needs 3–12 months — CRM replacement, customer-service transformation, Power Platform rollout across multiple departments — we take you from discovery through build and rollout into hypercare. One team, no subcontractor chain.

    Why now

Why not just build it faster?

Some projects can't be built faster — they're broader. Multiple entities, dozens of integrations, hundreds of users, strict compliance. A 5-day sprint will fail nicely here. Full Implementation means: we take time for discovery, test hypotheses in phases, and hand over a solution your organisation can carry.

    Process

    Phases — discovery to hypercare

    Phase 1 · Discovery

    Scope, architecture, risks

2–6 weeks. Theia side: Solution Architect (PL-600) + 1 senior developer. Your side: product owner + key stakeholders. The output is a Solution Blueprint that acts as a contract annex — no fuzzy scope.

    What you get

    Concrete outcomes

What ends up in your hands at the end of each phase — handover-ready, not dependency-ready.

    • Solution Blueprint (40–80 pages) as a contract annex before kick-off
    • Iteratively built solution in your Microsoft tenant
    • Architecture doc (30–60 pages) plus data-model diagram
    • Run-book with 12+ incident scenarios and escalation paths
    • Knowledge-transfer workshops, 2–5 days, with your IT team
    • Train-the-trainer programme for key users
    • Hypercare phase (4–12 weeks) with a weekly check-in
Phase fixed price · Stop possible after any phase · No T&M surprises.
    Investment

    From CHF 80'000 · typically CHF 150'000 – 500'000

We work phase-by-phase on fixed price — not time-and-materials. Discovery costs CHF X, the build phase costs CHF Y, rollout costs CHF Z. After each phase you decide whether to continue. No "project ran away" — instead a cascade of go/no-go gates. Typical sizes: small CRM project CHF 80–150k, standard transformation CHF 150–350k, multi-entity CHF 350k+.

    FAQ

Phase-based fixed price. Every phase (discovery, design, build, rollout, hypercare) has its own fixed price, based on the blueprint from the previous phase. We carry the estimation risk, you carry the scope risk. On a genuine scope change we re-price — in writing, not on a hand-shake.

We provide a Solution Architect as the project lead on the Theia side. You need a product owner from the business. Steering committee typically monthly, three people (you / us / independent if needed).

The phase-gate model covers exactly this: after discovery you have the Solution Blueprint and you can stop without paying for the build phase. Our stop rate after discovery is around 8 %. In those cases you save roughly 90 % of project cost — because nothing has been built yet.

Almost always integrate. We haven't done a greenfield implementation in the past five years — Swiss SMEs all have existing systems that have to stay. Standard integration points: SAP, Abacus, finance systems, HR, telephony, email.

We work co-delivery: your IT shadows the build and takes over more step by step. By the end of hypercare your IT can run the solution itself — or deliberately books Managed & Evolve.

    What we typically implement

    Discovery starts with a conversation

From project idea to Solution Blueprint.

Discovery starts with a 30-minute call. Afterwards you know scope, phase fixed prices and a realistic timeline — before you sign anything.
